Competitor Benchmarking Tool

Competitor Benchmarking Tool

Compare your website against your competitors across search visibility, backlinks, reputation and the wider brand ecosystem, using live data rather than estimates. Enter your domain and up to seven competitors.

The tool reads each site, pulls the signals that can be measured, and shows where you lead, where you trail, and which differences are actually worth investigating.

Free to use, with no signup required. Download the full benchmark as a PDF and CSV with your email address.

About the Competitor Benchmarking Tool

Growthack's free Competitor Benchmarking Tool builds the comparison grid that normally takes an afternoon of manual research, in about a minute.

It covers three layers: the website estate (search visibility, backlinks, domain age), reputation (review volume and rating), and the brand ecosystem (LinkedIn presence and the platforms each brand links to from its own homepage). That last layer matters more than it used to, because discovery increasingly happens outside Google.

Every figure is read live. Nothing is cached longer than a day, nothing about your site is stored, and no number appears unless it can be verified.

The output is a heat-mapped grid, a short list of differences worth investigating, and an honest account of what each signal does and does not tell you.

How the benchmark is calculated

Three decisions shape every number in the grid, and all three exist to stop the tool telling you something confident and wrong.

The benchmark is the median of your competitors, not the leader

Your own figure is excluded from your own target, so a strong or weak subject cannot move the line it is being measured against. The benchmark is the median of the competitor set, because a single outsized rival should not define what good looks like.

Outliers are detected statistically rather than by eye, on a log scale, and are marked in the grid when they are excluded. No more than a fifth of a set is ever discarded, and a row needs at least three competitors with data before a benchmark is drawn at all.

Only signals you can change become recommendations

Every row is classified before anything is suggested:

  • Signals you can change — ranking keywords, referring domains, review volume and rating, the platforms you run. A difference here can become a candidate opportunity.

  • Context — domain age, follower counts, company size. Real, measurable, and never a to-do. Domain age in particular cannot be changed at all.

  • Outcomes — estimated organic traffic. This is what you are trying to move, so a gap here states the problem rather than offering the fix.

Most benchmarking tools rank every difference by size. That quietly asserts that the biggest gap is the biggest opportunity, which is three separate claims and usually at least one of them is wrong.

Contradictory signals are flagged, not hidden

If you trail the set on referring domains but lead it on ranking keywords, links are probably not your binding constraint. The tool says so, and marks that difference as requiring further investigation rather than dropping it or presenting it as a priority.

What the benchmark measures

Search visibility

Ranking keywords and estimated organic traffic for every domain in the set, from DataForSEO. Keyword count is reported as a difference in footprint, never valued — a competitor ranking for more terms does not establish that the extra terms are worth having.

Backlinks and referring domains

Referring domains is the headline link signal because it counts distinct linking sites. Total backlinks is shown as context, since it is inflated by site-wide links and navigation.

Domain age

Taken from registry records. It measures the domain, not the company — a business can be forty years old on a five-year-old domain. It is shown because it frames everything else, and it is never presented as something to act on.

Reputation

Review volume and average rating, from Trustpilot for B2B and services. A figure is only used when the platform's own record of the company website matches the domain being checked. Where a brand name matches several profiles belonging to different businesses, the tool shows the options and asks you which is yours instead of guessing.

Brand ecosystem

LinkedIn followers and employee count, matched using the profile URL each brand publishes on its own homepage rather than a name search. Alongside it, a count of how many platforms each brand links to from its own site — a simple measure of how wide a presence they maintain beyond their website.

Follower counts are context, not targets. They are distorted by group pages, acquisitions and history, and no sensible plan starts with "get more followers".

Who should use it

Marketing managers building a case for investment

Turn "we think we are behind" into a grid showing exactly where, measured against a defensible benchmark rather than the single strongest competitor.

Agencies preparing a pitch

Produce the competitor slide in a minute rather than an afternoon, with every figure traceable to a named source and read on the day of the meeting.

In-house SEO and content teams

Check where you actually sit before planning a quarter, and separate the differences that are worth chasing from the ones that only look dramatic.

Founders and business owners

See your market the way a search engine and a prospective customer see it, without needing to know what a referring domain is.

How to use the Competitor Benchmarking Tool

  1. Enter your domain. The one you actually trade on.

  2. Add up to seven competitors. Use the domains they trade on. Direct rivals give the most useful benchmark; adding an enterprise brand several times your size is fine, because outliers are detected and excluded from the benchmark line.

  3. Pick your market and sector. The sector sets which reputation source is used.

  4. Read the verdict. It says how many signals you lead on, how many you trail on, and which difference is widest among the ones you can act on.

  5. Confirm any ambiguous profiles. Where several review profiles share a brand name, pick the one that is yours. The tool will not choose for you.

  6. Work through the differences. Each one shows your figure, the benchmark, how far apart they are, and any caveat that applies.

  7. Export it. The PDF and CSV both download with your email address.

What makes this benchmarking tool different

It refuses to guess

A reputation or LinkedIn figure only appears when the platform's own record of the company website matches the domain. An empty cell means unverified, not zero, and the tool says which. Most tools quietly attach the nearest match and let you discover the error in front of a client.

It separates differences from opportunities

A heat-mapped grid where everything is red is easy to build and easy to dismiss. This one tells you which rows can become actions, which are context, and which contradict each other.

The benchmark is defensible

Median of the competitors, your own figure excluded, outliers detected statistically and declared, a minimum sample before any benchmark is drawn. You can explain the method in a meeting without hedging.

It reads the brand ecosystem, not just the website

The platforms a brand runs are read from its own homepage, so the set is what they publish rather than what a tool assumes. As discovery spreads across LinkedIn, YouTube, review sites and AI assistants, a comparison that stops at the website is measuring a shrinking part of the picture.

It states its limits

Every row carries a line about what it does not tell you. Review count is not satisfaction. Domain age is not authority. Follower count is not demand.

Frequently asked questions

What is competitor benchmarking in SEO?

Comparing measurable signals — search visibility, backlinks, reputation, brand presence — between your website and a set of competitors, to understand where you stand. It describes the gap. It does not, on its own, explain the gap.

How many competitors should I compare?

Between three and seven. Below three, a median is not meaningful and the tool will say so rather than draw one. Above seven adds noise rather than signal, and dilutes the set with businesses you are not really competing with.

Why is the benchmark the median rather than the best competitor?

Because targeting the strongest player in a market is rarely the right goal, and one outlier distorts everything. The median says what is normal among the businesses you compete with, which is a target you can argue for in a budget meeting.

What counts as an outlier, and why exclude them?

A value far enough from the set that including it would misrepresent the middle. It is detected on a log scale using a robust statistic rather than a simple multiple, because competitor metrics are heavily skewed. Outliers stay visible in the grid, marked, and no more than a fifth of a set is ever excluded.

Why are some cells empty?

Because the figure could not be verified. A review profile that belongs to a different company, a LinkedIn page the brand does not link to, a homepage that blocked the request — in each case an empty cell is the honest answer. Empty means unverified, never zero.

Why does the tool ask me which review profile is correct?

Because brand names are not unique. Two separate companies can trade under the same word, and attaching one company's reviews to another is the kind of error that is only caught by someone who knows the market. Where the website on the profile does not match the domain, the tool shows the options and lets you decide.

Why is domain age shown if it is not something I can change?

Because it frames the rest of the grid. A five-year-old domain with the referring domains of a twenty-year-old one is a different story from the same numbers in reverse. It is context for interpretation, never a recommendation.

Does more backlinks mean better rankings?

Not reliably, and the tool is careful not to imply it. Referring domains is a widely used proxy for authority, not a ranking score. That is why a link gap gets no monetary estimate: converting it would require inventing a link-to-revenue figure.

Why does a gap sometimes say "requires further investigation"?

Because another signal contradicts it. Trailing on referring domains while leading on ranking keywords weakens the case that links are the constraint — though it does not prove that relevant links would not help. That is a real question, and the tool flags it rather than resolving it for you.

Where does the data come from?

Rankings, traffic estimates and link counts from DataForSEO. Domain age from registry records. Platform presence read from each brand's own homepage. Reputation and LinkedIn figures from live lookups, used only where the platform's own record matches the domain.

How current is it?

Everything is read at the moment you run it. Results are cached briefly so that repeating the same comparison does not re-fetch every site, and nothing is kept beyond a day.

Is my data stored?

No. The tool reads publicly available information about the domains you enter. Nothing about your site is stored, and your email is only used if you ask for the PDF and CSV.

Does this work for SaaS and ecommerce as well as B2B?

The search, link, domain and LinkedIn signals work for any sector. The reputation row currently uses Trustpilot for all three; G2 for SaaS and Google reviews for ecommerce and local businesses are being added.

Is it free?

Yes, with no signup. The grid and the differences are free to read on the page. Downloading the PDF and CSV asks for an email address.

Does this replace a competitor analysis?

No. It measures what can be measured automatically. It cannot see pricing, positioning, sales process, service quality or brand — and those often explain more of the gap than anything in the grid.

A gap is not a plan

This tool identifies differences worth investigating. A Growthack audit establishes why those differences exist and what to do about them — which of them is actually constraining growth, what closing one is worth, and in what order to attempt it.

That takes a look at the market, the pages, the intent behind the queries and the commercial reality behind the numbers. It is the part a grid cannot do.

Key Benefits

This tool can help you with analysing:

  • AI Readiness Score – a 0–100 composite score with a letter-grade verdict

  • Reach, Read & Recommend performance per AI engine

  • Which competitors AI names instead of you

  • AI crawler accessibility and technical readiness

The tool combines live checks – crawler accessibility, robots.txt, structured data – with live queries to ChatGPT, Perplexity and Google AI Overviews. By showing both a free preview score and a full gated breakdown, it gives you a clear, evidence-based view of where AI search is helping or hurting your brand, and a ranked list of fixes to close the gap.

Use Cases

Client Audits

Diagnose exactly why a brand isn’t appearing in ChatGPT or Google AI Overviews, with a ranked fix list to act on.

Competitive Analysis

See which competitors AI names in your category’s buying questions, and where they’re getting cited from.

GEO / AI-SEO Technical Audit

Check whether AI crawlers are blocked in robots.txt and whether structured data (schema) is in place.

Content Gap Analysis

Identify categories or questions AI doesn’t currently associate with your brand.

How to Check AI Visibility

  1. Enter your Website URL and Company Name (both required).

  2. Optionally add your Brand Name (if different from your company name), Industry, and Target Market to sharpen the buying questions tested.

  3. Click “Run free AI check” to map your brand across AI search, analyse ChatGPT and Google AI Overview visibility, and check crawler accessibility.

  4. Review your free AI Readiness Score and the Reach / Read / Recommends matrix, showing whether each AI engine can access, parse and cite your site.

  5. Enter your email at the gate to unlock the full report.

  6. Review the unlocked sections: Executive Summary, Scoring Framework, Strengths & Weaknesses, Recommendations, ChatGPT Visibility, Google AI Overview Readiness, and Full Readiness Breakdown.

  7. Check the Lost-Deal Map to see which buying questions AI answers with a competitor’s name instead of yours.

  8. Work through the ranked fix list, tagged Reach (crawler/access issues) or Read (machine-readability issues).

  9. Click “Download PDF” for a branded report, or “Book a call” to go straight to a consultation.

Additional Notes

  • The tool checks visibility across ChatGPT, Perplexity and Google AI Overviews, and cross-references crawler accessibility against a wider set of AI bots (GPTBot, ClaudeBot, Google-Extended and others).

  • The free stage never reveals the “Recommends you” result for ChatGPT or Google AI – only the Perplexity result is shown pre-gate, to keep the full report as the incentive to unlock.

  • Some figures are estimated where an engine has limited data for your specific queries; these are labelled as estimated rather than observed.

  • The scan runs against a backend service to query live AI engines, so your domain and query results pass through Growthack’s backend during the scan.

Tool FAQs

For additional questions or support, please contact [email protected]

Which AI engines does it check?

ChatGPT, Perplexity, and Google AI Overviews. Crawler accessibility is also checked against a wider set of AI bots, including GPTBot, OAI-SearchBot, PerplexityBot, ClaudeBot and Google-Extended.

What’s the difference between the free and full report?

The free report shows your overall score, grade, and whether each engine can reach and read your site, plus your Perplexity result. The full report (unlocked with an email) adds live ChatGPT and Google AI results, your complete score breakdown, competitor names, source citations, and a ranked fix list.

What is the “Lost-Deal Map”?

It’s a set of real buying-intent questions in your category, tested across AI engines, showing whether your brand is named in the answer or a competitor is recommended instead.

Why are some results locked behind an email?

The full breakdown and live engine results are gated to generate qualified leads – this is a lead-generation tool as much as a diagnostic one.

How is the AI Readiness Score calculated?

It’s a weighted composite across categories including ChatGPT Visibility, Google AI Overview Visibility, AI Accessibility, Technical Readiness, and AI-Cited Authority.

Is my data saved or shared?

The scan runs against a backend service to query live AI engines, so – unlike a purely client-side tool – your domain and query results pass through Growthack’s backend during the scan.

How do you actually measure AI visibility?

We start by defining a representative set of commercially relevant prompts and buyer queries around your products, services and market. These become the benchmark for ongoing AI visibility tracking, reported in a live dashboard alongside your traditional organic performance instead of a one-off audit.

The dashboard tracks AI Overview Presence (how often Google's AI Overview cites you across that keyword set), AI Brand Mentions (how often ChatGPT names you directly), and AI Search Opportunity (keywords you already rank for but aren't yet cited on –– the fastest-moving target).

Underneath that sits your actual citation footprint: which of your pages AI systems are pulling from, broken down by content type, with real example answers showing exactly what was asked and what got cited.

Every keyword is checked head-to-head against named competitors, so it's clear not just whether you're showing up, but whether a rival is showing up instead. Because generated answers can change considerably over time, we focus on trends across a consistent query set rather than individual responses.

You can see a live example, with sample data, at reports.growthack.io/demo/

What does an AI Search Visibility engagement actually include?

We begin by establishing a baseline of your existing AI visibility and identifying the topics, prompts and competitors that matter commercially.

From there, we assess and audit the signals influencing that visibility across technical architecture, entities, structured data, content and third-party authority. Recommendations are prioritised according to the gaps identified rather than applying a generic GEO checklist.

For ongoing engagements, we then monitor the same query set over time, compare your visibility against competitors and report AI performance alongside organic search and commercial KPIs.

This creates a repeatable process:

Benchmark → diagnose → prioritise → implement → monitor → improve.

Can I check my own AI visibility before talking to you?

Yes. Our free AI Visibility Checker provides an initial benchmark of how your brand appears within AI-powered search experiences.

You can also use our AI Overviews Share of Voice tool to assess visibility within Google's AI-generated results and compare your presence against competitors.

These tools provide a useful starting point. Client reporting goes further by tracking a defined set of commercially relevant queries consistently over time.

Is AI search reducing organic traffic, and how do you account for that?

AI-generated answers can reduce clicks for some searches because users increasingly receive information without visiting a website. That makes click volume alone an increasingly incomplete measure of organic performance.

Our reporting therefore considers search visibility, AI visibility, qualified traffic and commercial outcomes together. The objective isn't simply to maximise clicks. It's to understand whether your brand is being discovered by the right audiences and whether organic and AI search are contributing to demand, conversions and revenue.

This also means we don't interpret declining informational clicks in isolation if visibility and commercial performance tell a different story.

Do you guarantee AI visibility or citations?

No. No credible agency can guarantee rankings, AI citations or inclusion within a particular generated response.

AI results are dynamic and ultimately controlled by the platforms producing them.

What we do guarantee is clear strategy, honest advice and execution based on evidence. We establish a measurable baseline, identify the areas where your visibility can realistically be improved and monitor performance over time.

What makes a brand more likely to appear in AI search results?

There isn't a single GEO ranking factor.

AI visibility is influenced by a combination of signals including technically accessible content, clear brand and entity information, topical relevance, structured information and credible third-party references.

We therefore look for gaps across your website and wider digital footprint rather than simply optimising individual pages for ChatGPT. Our Technical Architecture and Authority Building systems address two important parts of that wider picture.

Which AI platforms do you track?

We monitor visibility across major AI-powered discovery platforms including ChatGPT, Google AI Overviews, Gemini and Perplexity.

Rather than treating every platform equally, reporting focuses on the platforms and query types most relevant to your audience. The monitoring set can also evolve as AI search behaviour changes and new platforms gain meaningful adoption.

How is AI Search Visibility different from traditional SEO?

Traditional SEO primarily measures how webpages perform within search engines through metrics such as rankings, impressions, clicks and organic conversions.

AI Search Visibility adds another layer: whether your brand appears within generated answers, how frequently it appears compared with competitors and which sources AI systems use when forming those answers.

The disciplines overlap heavily. Strong technical SEO, useful content and established brand authority remain important foundations for AI visibility. This is why we treat AI search as part of our Beyond SEO® approach rather than as a replacement for SEO.

What is AI Search Visibility (or GEO)?

AI Search Visibility measures how visible a brand is within AI-powered search experiences such as ChatGPT, Google AI Overviews, Gemini and Perplexity.

Generative Engine Optimisation (GEO) describes the work involved in improving that visibility. Rather than focusing solely on where an individual webpage ranks, we look at whether AI systems understand, mention, cite or recommend your brand for commercially relevant topics and buyer queries.
